Over the last years, American football in Europe experienced impressive growth and unlocked new target groups. This development should still be the beginning. Leagues are evolving, clubs are professionalizing, and many federations are starting to build professional structures while the sport is already being played at a high level.
In this environment, sporting ambition often outpaces organizations unless its leaders address change proactively and responsively.
For the Austrian American Football Federation, maintaining a sportive top position in Europe also meant thinking like a high-performance organization: if elite results are the ambition on the field, the “back office” must be held to the same standard off the field. The federation’s leadership recognized a familiar reality: performance breaks down when systems, data, and responsibilities are fragmented and unaligned.
The federation was operating across a patchwork technical landscape: four separate software stacks alongside in-house legacy systems. This was difficult to maintain, hard to scale, and increasingly limiting. With 59 organizations under the federation umbrella, critical data lived in silos, preventing a unified, federation-wide view of operations and slowing down decision-making and governance.
The federation reached a decisive moment. It needed to consolidate historical datasets, unify them into one system, and establish a self-owned database, ensuring full compliance with GDPR and the federation’s competition regulations (“Wettspielordnung”). The goal was to move beyond temporary fixes and create a professional, sustainable foundation that supports everyone. From the highest leagues to
grassroots clubs, as the sport continues to grow.
THE SOLUTION
One ecosystem, built for governance and growth For turning technical, system fragmentation into a scalable foundation for growth, the federation partnered with Clubee to implement a centralized SaaS ecosystem.
The initiative was designed with a clear performance mindset: reduce complexity, unite stakeholders, and make processes reliable, so the organization can execute with the same performance as expected from its teams on game day. By consolidating multiple datasets into one central, self- owned platform, the federation gained sovereignty over its information and created a stable backbone for future development. The solution focused on four key pillars:
Modern game experience: A sophisticated play-by-play solution was introduced for the top leagues, while a streamlined version supports lower leagues, ensuring consistent, professional-grade reporting and statistics across all levels.
Regulatory precision: The platform was configured to reflect the federation’s competition regulations. League standings can now automatically calculate and display correct tiebreakers, eliminating manual work and reducing the risk of inconsistency.
Grassroots empowerment: With the goal of strengthening its organizational base, member clubs received access to free management software with multiple high-value modules from administration, to communication and competition management. Thereby, lowering the organizational barriers especially for smaller organizations.
System adaptability: A modular setup enables fast change management and keeps the federation adaptable for future requirements without rebuilding the core.
THE PROJECT
Best-practices where applicable, customization where required
High-performance systems only deliver results when they are adopted by the people who run the sport. That’s why the federation and Clubee approached the implementation as an organizational change initiative, not just a technical rollout, creating a structured space for information exchange between clubs and the central office.
A key success factor was the deliberate use of proven best practices from other sports and organizations that implemented the Clubee platform, beforehand. Instead of reinventing every workflow, the project applied established organizational standards wherever they fit, while selectively customizing the platform only where the federation’s specific needs and regulations required it. Lower total cost compared to a fully customized, from-scratch development Targeted customization in areas where it added real value (e.g., federation-specific rules and competition logic) and needs to reflect sport-specific requirements Long-term optimization through the SaaS model: the platform is continuously improved by regular updates and extended without additional development costs for the federation In addition, legacy datasets were consolidated into a single source of truth, enabling consistent data quality and a professional working environment for every stakeholder, regardless of size or resources. The result was a smooth transition from outdated systems to a future-ready platform, built for both performance and Sustainable growth.
THE RESULTS
Administrative performance matches sporting ambitions Nowadays, the federation’s organizational capability keeps up with its leading sporting reputation in Europe. By retiring fragmented in-house systems and bringing all 59 organizations into one, comprehensive ecosystem, it has achieved a new level of clarity, reliability, and federation-wide alignment.
